Timeline
The three-month plan — phases, milestones, the week-by-week plan and every task on the calendar, computed from the plan.
V1 takes three months, from design to deployment: from Sunday 18 October 2026 to mid-January 2027. The plan is built to that frame, and the milestones table checks the go-live and the pilot start against it. Generalisation and V2 follow after the three months.
Every date on this page is computed from content/plan/tasks.json by the scheduler. It uses Sunday–Thursday weeks with Algerian public holidays removed, walks each person's tasks in order, and only starts a task once its dependencies are done. Change the plan and the dates move — see the planning method.
Phases
The cahier's ten-phase roadmap (§14) maps onto five delivery phases:
| Phase | Cahier phases | What it delivers |
|---|---|---|
| P0 — Foundations | 1 Cadrage · 2 UX/UI · 3 Architecture | Validated rules and decisions, the complete design (21 working days), the service catalogue, the database schema, the API contract v1 and the mobile foundations |
| P1 — V1 build & integration | 4 Back-office V1 · 5 App revendeur V1 · 6 App délégué V1 · 7 Intégration | Server modules, back-office, reseller web, both Flutter apps, staging integration, field test, store readiness. Akram works on document templates, store assets, training material, V2 designs, design QA and the functional test campaign. |
| P2 — Acceptance, go-live & pilot | 8 Tests · 9 Pilote | End-to-end tests, the client's acceptance (PV de recette), production go-live, training, then a two-week pilot with a limited group of delegates and resellers |
| P3 — Generalisation | 10 Généralisation | After the three months: pilot improvements, progressive opening by zone, public store release, iOS if HOCO decides |
| P4 — V2 evolutions | §14.2 | Loyalty, packs, detailed credit, per-reseller price agreements, carrier and WhatsApp Business integrations, tour optimisation, advanced analytics |
119 open tasks · 173.75 d of planned effort (434.25 d from scratch) · plan ends 22 Feb 2027

The critical path
Anis's lane is the longest. The server, the back-office and the reseller web all run through it, so it sets the go-live date. The other two lanes are planned so they never wait on him for long:
- The contract unblocks mobile. Imad generates his Dart client from the OpenAPI document as soon as SRV-03 lands and works against the mock server. Real integration happens in MOB-12 once the server modules exist.
- The design unblocks screens. Each Flutter feature task depends on its design day, and the back-office foundation waits for the back-office shell design.
- Testing never waits for the end. Akram tests every build as it lands (design QA, then the scripted functional campaign), so the client acceptance starts from a clean staging environment.
- Buffers are visible, not hidden. Imad has a buffer at the end of December after store readiness, and Akram between design-QA rounds. That is the first capacity to spend if something slips.
Calendar facts
| Fact | Effect on the plan |
|---|---|
| Working week Sunday–Thursday | Friday and Saturday never hold work |
| 1 Nov 2026 — Anniversary of the Revolution | Removed from every lane |
| 12 Jan 2027 — Yennayer | Removed — it falls in the pilot |
| End-of-year period | Normal working days in Algeria; plan the client acceptance sessions with HOCO early so their availability is not a surprise |
| Ramadan ≈ 8 Feb 2027 | Starts after the V1 deployment and the pilot |
Every task
If dates slip
Three months leaves no slack in Anis's lane, so a slip is handled the same week, never at the end. The plan does not invent capacity. These are the real levers, in the order we would use them:
- Spend the visible buffers. Imad's late-December buffer (test automation and the accessibility pass can move), and Akram's gaps between design-QA rounds.
- Move non-essential V1 scope after go-live, with HOCO's agreement. Candidates: some back-office reports, the import wizard (data can be imported by script for the pilot), the stock inventory sessions, and announcements.
- Shorten the pilot to one week and fold the rest into the first generalisation wave.
- Add capacity. A second TypeScript developer on the back-office halves the longest lane.
- Cut scope with HOCO through the change-request process, never silently.
